The Break-Even Calculation

The formal cost model in the next page provides full formula derivations. This page describes the calculation structure and the inputs that drive the output, so the model can be populated with organization-specific data rather than market-range estimates.

The comparison structure

Break-even analysis requires two numbers: the annual cost of the current state and the annual cost of the alternative. The current state cost is the sum of the cost categories from this lesson. The alternative cost is the total cost of ownership for a purpose-built metadata-native platform: license cost, implementation, migration, and ongoing operation.

The break-even point is the year, measured from migration start, at which the cumulative cost of the current state exceeds the cumulative cost of the alternative. After that point, the alternative is cheaper on a total-cost basis regardless of migration overhead.

Cost inputs for the current state

Human Translator Tax

  • RM_FTE: Number of full-time equivalents performing release management/reconciliation work
  • loaded_annual_salary: Base + benefits + taxes + overhead. Market range: $150K–$230K (Salary.com/Glassdoor/ZipRecruiter; directional)
  • deployment_overhead_pct: Fraction of developer time on deployment-related tasks, not feature development. Range: 10%–25% (Gearset 2025; vendor survey; directional)
  • avg_loaded_salary: Developer loaded annual cost. BLS median: $133,080 base (BLS OEWS, May 2024); loaded approximately $160K–$180K

Deployment loss

DL = failure_rate × deployments_per_year × MTTR_hours × senior_dev_hourly_rate
  • failure_rate: Fraction of production deployments requiring post-deployment intervention
  • deployments_per_year: Actual deployment count, not intended cadence
  • MTTR_hours: Hours from failure detection to org restoration. Typical Salesforce range: 4–8 hours for manual reconstruction
  • senior_dev_hourly_rate: Use fully loaded rate; senior Salesforce developers typically $80–$120/hour loaded

Compliance overhead

  • audit_export_hours_per_month: Time to manually export and store Salesforce Setup Audit Trail data before the 180-day expiration
  • audit_incident_annualized_cost: If the organization has experienced a compliance audit, annualize the consulting and remediation cost; otherwise use a probability-weighted estimate

These ranges are illustrative. The structure is replicable. Replace market-range estimates with organization-specific data wherever possible: actual salary data, actual deployment failure logs, actual audit export time tracking.

The break-even threshold

For a Salesforce DevOps program operating at the base-case estimate ($358,600/year in current-state cost), a purpose-built platform priced in the range of $80,000–$150,000 annually reaches break-even in under 12 months of migration, even accounting for a 3–6 month implementation period where both costs are incurred simultaneously.

At the high-end estimate ($484,200/year), break-even is achievable in under 6 months of parallel operation.

These thresholds assume the purpose-built platform eliminates most of the Human Translator Tax and deployment loss categories. If the migration is partial (the new platform handles deployment automation but the Release Manager role remains), the break-even timeline extends accordingly. The formula structure accommodates partial adoption scenarios; the key variable is what fraction of each cost category the new platform actually eliminates.

What the calculation doesn't capture

The cost model captures direct operational costs. It does not capture:

  • Opportunity cost of delayed features: The value of delivery capacity recovered when deployment overhead is eliminated
  • Attrition cost: The cost of replacing burned-out senior developers, minimum 1–2× annual salary per departure (standard HR industry estimate)
  • Compliance liability: The potential cost of an audit finding during the period when the retention gap was unaddressed

These items tend to favor the break-even case more strongly. Including them narrows the threshold further. The conservative break-even calculation, using direct costs only, already supports the case for most teams above 4–5 developers with a weekly release cadence.
